What should I check before ordering 2mm EVA foam?
2mm EVA foam seems simple. It's a sheet, it's soft, it's closed-cell, and it can be die-cut into almost any shape. But I've learned that 2mm is only the beginning. The first time I ordered it, I assumed any 2mm EVA foam would work. Then the parts came out too soft and the die-cutter complained about thickness variation. That was a $1,200 redo.

- Hardness. Ask for Shore OO or Shore A depending on the foam grade. That is how the supplier confirms soft in a way that is measurable.
- Color matching. If color is standard white, black, or gray, it's fine. If your customer needs a brand color, ask about Delta E. Pantone's Color Matching System guidelines use Delta E below 2 as a common tolerance for brand-critical colors. That may feel like overkill for foam, but it has saved me from ordering a full batch of off-color pads.
Also ask what is not included in the quoted price. Setup, slitting, and color matching can be billed separately. That is where a lower price suddenly stops being low.
Polyurethane vs rubber: which one is better?
Neither is universally better. Polyurethane is not rubber, even though people use the words interchangeably. Rubber is a broader family of elastomers—natural rubber, neoprene, EPDM, and others. Polyurethane is a polymer made from polyols and isocyanates. It can behave like rubber, but it is not the same material.
For 2mm sheets, my rough rule is this:
- Rubber tends to have better rebound and heat resistance. If the part needs to snap back after compression, rubber is usually my first test.
- Polyurethane tends to have better abrasion resistance, tear strength, and load-bearing capacity. If the part will slide or see concentrated pressure, PU is often more durable.
I made the mistake of choosing PU once because it felt tougher and oil-resistant. But the application involved repeated flexing at a warm temperature, and PU simply did not rebound the way rubber did. The supplier was transparent about it, but only after I asked. That is when I learned to test both materials before promising a part to our production team.
And if someone says it's just rubber, ask which rubber. That one question will save you from ordering the wrong compound.
How do I compare total cost when suppliers quote different materials?
I compare total cost of ownership, not per-sheet price. Here is an example from my own records. One supplier quoted 2mm EVA foam at $0.41 per sheet. Another quoted $0.48. I almost went with the lower number. But after adding setup, slitting, and carton overage, the lower quote came out to $0.63 per sheet. The other supplier's $0.48 included everything. The so-called cheaper option was 31% more expensive than the transparent quote. That is the hidden cost pattern I see over and over.
So I ask the full list: setup fees, tooling fees, slitting or cutting charges, pallet fees, freight, minimum order overage, and rework policy. I also ask if the density and thickness will be stated on the packing slip.
I use a simple cost breakdown spreadsheet: unit price, tooling, setup, delivery, overage, and one line at the bottom for anything else. If that bottom line is not zero, the quote is not complete.
The supplier who lists every fee up front, even if the total looks higher, usually costs less in the end. I would rather see a transparent number than a quote that grows 20% after three emails.
What hidden costs should I look for in foam and elastomer procurement?
Hidden costs are not always line items. Sometimes they're time. A quote can look great until you check lead time and realize you will need a $600 rush fee to meet the production date.
- Lead time and rush fees. 2mm EVA foam can be in stock or made to order. Ask for the shipping week before you fall in love with the price.
- Quality failure and rework. If the material fails on your manufacturing line, who pays for the downtime? Ask how the supplier handles non-conforming shipments.
- Overage and minimums. Many suppliers ship 5-10% over to cover their own tolerance. If you need 1,000 pieces, you may be invoiced for 1,100.
- Compliance documentation. If your customer requires RoHS, REACH, or UL declarations, make sure they are included. I have seen a certificate become a special request after the PO was signed.
I don't want to make every supplier sound like they are hiding something. Most are not. But the ones who answer these questions without making me chase them are the ones I reorder from.
And if a vendor volunteers these numbers on the first quote, I send them a note saying thank you. That is rare enough to appreciate.
